How to Speed Up Quote Turnaround

Speed up quote turnaround by time-stamping the last 20 quotes, finding the longest approval wait, removing one threshold, and automating only stable work.

To speed up quote turnaround, measure the last 20 quotes from request to customer delivery, find the single stage with the longest waiting time, and change that approval rule first. Most quote delays are not writing delays. The document spends days waiting for an approver, a missing input, or a threshold nobody has reviewed in years.

Do this before buying quoting software. Software moves a broken rule faster.

Time-stamp 20 real quotes

Create one row per quote:

Then calculate working hours spent doing and waiting:

  • request clarification
  • drafting
  • sales review
  • pricing approval
  • legal or security review
  • final formatting
  • customer delivery

Do not ask teams where the delay usually happens. The loudest frustration is often not the longest wait.

The first useful output is a ranked wait table:

In this example, automating draft writing cannot fix most of the clock.

Find the rule behind the wait

Typical causes:

  • every discount needs the same senior approval
  • margin is recalculated manually from several systems
  • the person approving price has no backup
  • legal reviews standard language again
  • sellers submit incomplete scope
  • nobody distinguishes standard and bespoke quotes
  • approval happens in a weekly meeting

Write the rule as it operates, not as policy claims it operates:

Any discount above 5% waits for the sales director, who reviews the queue after 4 PM.

Now inspect the last 20 decisions. How many were rejected? How many were changed? If 19 of 20 were approved unchanged, the threshold may be paying for control without producing control.

Create quote classes

Use risk, not deal size alone.

Each class needs:

  • required inputs
  • allowed terms
  • named approver and backup
  • response service level
  • expiry or reapproval rule
  • evidence recorded with the decision

Do not let "strategic" become a label sellers use to bypass a queue.

Remove one threshold this week

Safe experiments:

  • raise the approval threshold for a low-risk standard package
  • give managers a pre-approved discount band
  • pre-approve standard legal language
  • assign a backup approver
  • move approval from a weekly meeting to an exception queue
  • reject incomplete requests automatically

Run the change on one quote class for two weeks. Track turnaround, margin, correction rate, and exceptions. If speed improves while commercial outcomes stay within policy, keep it.

This is a constraint test, not a transformation program.

Remember the buyer has a queue too

Gartner's survey of 632 B2B buyers found buying groups ranged from five to 16 people across as many as four functions. Seventy-four percent showed what Gartner classified as unhealthy conflict, and groups reaching consensus were 2.5 times more likely to report a high-quality deal (Gartner, May 2025).

That is survey evidence about buyers, not a quote-speed benchmark. It matters because every day of unexplained internal delay leaves the customer's group to resolve its own conflicts without a concrete commercial object.

6sense's 2025 study of nearly 4,000 B2B buyers found the winner was already on the day-one shortlist 95% of the time, and the buyer's pre-contact favorite won roughly four in five deals (6sense Buyer Experience Report). Fast quoting will not rescue a vendor that was never trusted. It can stop the preferred vendor from looking disorganized during validation.

Automate in the right order

  1. Validate required inputs.
  2. Pull approved product, price, and customer data.
  3. Calculate margin and policy bands.
  4. Assemble the standard document.
  5. Route only genuine exceptions.
  6. Remind the named approver against a service level.
  7. Record the decision and send the approved version.

Keep judgment where it changes risk. Automate copying, checking, routing, and chasing.

The output should be a quiet queue: quote, value, class, wait time, owner, missing decision, and due time. Department automation can install that output across the systems the company already uses. Discount leakage covers the other side of the problem: moving faster without losing price discipline.

When slow is correct

Slow can be responsible when:

  • scope is genuinely new
  • liability is material
  • data or security terms changed
  • delivery capacity is uncertain
  • pricing creates a precedent
  • regulation requires review

The goal is not instant quotes. It is deliberate time for deliberate decisions, and almost no time for copying or waiting.

Who should own quote turnaround?

Revenue operations or the deal desk should own the process and measurement. Sales owns complete inputs and customer communication. Finance, legal, and security own their decisions against clear service levels.

Should every discount require approval?

No. Define seller and manager bands based on margin, segment, and risk. Escalate exceptions. Review the bands with actual deal data rather than tradition.

What should a quote turnaround dashboard show?

Show time in each stage, time waiting, quote class, current owner, due time, missing input, exception reason, and final outcome. A single average hides the queue.

Can AI write the proposal?

It can assemble approved content and draft tailored sections. A person still owns the claim, price, scope, and risk. Drafting speed only matters after the approval path is fixed.

Time the queue. Fix the longest wait. Then automate the stable path and leave the exceptions visible.
